A migration project that consolidated twelve Sitecore sites into two Strapi platforms and changed how Scenic Group manages and publishes content across its markets. Check out the infographics below or read the complete case study.

  • Architecture shift. Twelve siloed Sitecore instances became two Strapi instances, one per brand, each with a single primary region and five read-only replicas covering the rest.
  • Fleet formation. The Kubernetes setup behind those replicas turned a single fragile instance into infrastructure that scales and heals itself under load.
  • Content delivery. Twelve legacy CDN setups collapsed into one edge CDN per replica, with Incremental Static Regeneration keeping pricing and availability current without rebuilding the site.
  • Content governance. A three tier content model, global, hybrid, and local, replaced twelve sites that had no shared structure at all.
  • The results. SEO health score moved from 85 to 100, accessibility improved by 12 points, and Interaction to Next Paint got 28 percent faster.
